(Image: Shutterstock) Sometime in 2024, a small group of executives at NatWest Group sat in a room and asked themselves a question: "What if, instead of making a broken process a little faster, we simply eliminated it?" The process under consideration was the bank's customer campaign engine - the system that turned customer insights into meaningful, personalized communication. It took 60 to 100 days to get insights, involving 10 handoffs between teams. It required 40 full-time employees. Despite all of that effort, 80% of the campaigns it produced were deemed irrelevant by customers. The executives wanted to get that process down to one day. Four months later, they achieved it. The same workflow, ideation, data analysis, campaign design, testing and launch now runs with four or five people, zero handoffs and a single artificial intelligence-powered interface that lets customer-mission teams query data, supports model engagement strategies and pushes tests live without touching another team. The 90% reduction in staff involvement was the result of a system designed from scratch around what AI can do when it is built on a proper data foundation. "If you start to see customers in a more holistic way and focus on helping them across their life cycle, you unlock tremendous value," said Zachery Anderson, chief data and analytics officer at NatWest. That phrase barely hints at the changes unfolding at one of Britain's oldest financial institutions. The 300-year-old NatWest Group has 18 million customers and, as of last year, committed to invest $1.6 billion in technology, data and AI. What the bank is doing with that capital and how quickly it's moving are clear testaments to what a serious AI deployment looks like at a major financial institution. Building the Foundation Before Lighting the Fire AI transformation often focuses on companies that adopt new chatbots, assistants and tools with human-like names. But NatWest's story is a challenge for competitors because of the years of work the bank spent on unglamorous projects: retiring legacy platforms, migrating infrastructure to the cloud, consolidating hundreds of siloed data sets into a single, connected view of each customer, and rebuilding its technology stack to be modular and scalable. Partnerships with Amazon Web Services and Accenture accelerated these changes. The results of that groundwork are now evident in product velocity: New features are being delivered to customers four times faster than in 2021, and NatWest's retail app Net Promoter Score has reached an all-time high. The AI built on that foundation has been quite systematic. By the end of 2025, roughly 60,000 NatWest employees had access to AI tools, including Microsoft Copilot Chat and an internal large language model, with more than half opting for additional training. More than 12,000 of the bank's coders are now using AI to write roughly 35% of its code, freeing up approximately 100 million pounds - around $1.34 billion - in investment capacity in 2025 alone. The bank's productivity has been remarkable. In retail banking, AI has saved over 70,000 hours by automating call summaries and streamlining complaint processes. In private banking and wealth management, AI summaries have allowed relationship managers to spend 30% more time engaging directly with clients. Eleanor Priestley, the bank's former group COO, led a parallel HR overhaul that simplified employee journeys from start to finish before automation, saving more than 1 million work hours annually. Recruitment speed increased by 70%, and onboarding NPS scores exceeded 85%. "We achieved the target," Priestley said. In NatWest's case, simplification came before automation, and data infrastructure came before AI deployment. That order, which most enterprises reverse, is why NatWest's timelines are compressing in ways that seem implausible. NatWest also became the first U.K. bank to sign a strategic agreement with OpenAI and the first to launch an app within ChatGPT, a mortgage guidance tool that lets users calculate borrowing capacity, model affordability scenarios and receive tailored rate information without leaving the platform. The bank leads the U.K. market in digital mortgage origination. Its integration with Rightmove enables instant digital mortgage decisions in principle at the point of property search. The Race Nobody Has Won NatWest's ambitions need to be understood in a competitive context, because what's happening at the bank isn't unique to NatWest. It's part of an industrywide sprint. For example, Barclays is deploying Microsoft 365 Copilot to 100,000 employees globally - one of the largest workforce AI rollouts in financial services, after a successful pilot with 15,000 staff. The integration builds a unified "Colleague AI Agent" that connects Copilot to Barclays' proprietary systems, enabling employees to handle everything from HR queries to compliance checks through a single interface. Employees using the tool have reportedly saved more than an hour per week. Barclays Group CIO Craig Bright has called the rollout "a significant step forward in simplifying the way we work." HSBC is taking a different approach to the issue, starting from a much broader base. In February 2026, CEO Georges Elhedery told analysts that generative AI had become the bank's top priority for new technology investments. About 85% of HSBC's global staff now have access to AI tools, which are being used to overhaul around 50 operational processes, such as fraud detection and credit applications. Coding tools are helping engineers fix security issues up to five times quicker. Earlier this year, HSBC further advanced its AI plans by establishing a dedicated C-suite role for AI. Lloyds Banking Group, meanwhile, is pursuing what analysts call a more balanced portfolio, investing in both internal automation and externally facing AI products. Its most distinctive initiative is an AI investment guidance tool piloted through Scottish Widows, described as operating "like a satnav for investments," which positions Lloyds as the first U.K. lender to offer AI-driven investment decision support to retail customers. Lloyds is also one of eight firms selected for the FCA's second AI Live Testing cohort. NatWest is also a participant in the FCA's Live AI Testing program. What distinguishes NatWest from its peers is not its AI expenditure but the depth of its customer-facing agentic deployment and the clarity of its AI vision. By the end of Q1 2026, 25,000 NatWest customers could use an agentic financial assistant integrated into the Cora digital platform, built with OpenAI models to answer natural-language questions about personal spending directly within the banking app. NatWest claims this is among the first customer-facing agentic AI products introduced by a U.K. bank. By the end of 2025, Cora was supporting 21 distinct customer journeys with generative AI, up from four at the beginning of the year. NatWest CEO Paul Thwaite has been very direct about where this leads: a "transition from simple chatbots to autonomous systems that can execute complex banking workflows on behalf of our customers," with many of the required building blocks going live this year. Agentic AI is being rolled out across engineering functions following trials at The Royal Bank of Scotland International in financial crime that produced tenfold productivity gains. The next generation of a fraud resolution solution, also embedded in Cora, would allow customers to report and resolve cases in real time through natural-language conversation, without a human agent. But none of the innovations comes risk-free. NatWest's own technology committee has acknowledged in filings that the level of ambition for systems simplification "was challenged, resulting in a reset of a number of key results." Large-scale transformation within legacy corporations doesn't go according to schedule, and the gap between an executive's road map and a customer's experience remains wide. The bank is also investing heavily in the governance architecture required to make AI trustworthy at scale, appointing its first chief AI research officer, establishing an AI and Data Ethics Code of Conduct, building responsible AI training with the University of Edinburgh, and, in May 2026, launching the Manchester Responsible AI Network to extend ethical AI frameworks to the broader business community across the northwest of England. The arc of NatWest's transformation is, in the end, a story about what happens when an institution stops optimizing a broken system and starts building a new one. Katie Ayaz, head of customer engagement at NatWest, said the transformation focuses on customers. "We're here to deliver value for our customers in the moments that matter most," Ayaz said. "To do that, we need to understand their needs holistically and translate that understanding into action. With the AI tools that exist today, we now have that capability. This is only the beginning."
